WHAT WE DO

ITER Consulting implements SAP and ORACLE ERP, and then keeps running it: application maintenance after go-live, and the back-office work itself. We are not the firm that implements and hands over, and not the vendor that only keeps the lights on. The intent behind the process design we drew during implementation goes into the way we run the system; what we then see from inside the work feeds continuous optimization. That loop is how we turn ERP operations into profit.

On the implementation side we cover project planning, Fit-to-Standard, interface development with surrounding systems, data migration, business scenario testing and user training. After go-live come application maintenance (AMS) and business process outsourcing (BPO), where our people take on the day-to-day finance, sales, procurement and logistics, and production control work themselves. Doing that work — the business, the system and the data — is what Operation Intelligence (OI) is built on.

Operation Intelligence (OI): what it is

Operation Intelligence (OI) is our own term. It is not operational intelligence in the usual sense of real-time dashboards and analytics — there is no product behind it. OI is the continuous optimization of business operations, carried out by the people who run those operations every day. An ERP, once replaced, tends to sit there for ten years and sometimes close to twenty, while the business around it and the team running it keep changing. Rather than modifying the ERP every time something moves — which is how add-on sprawl begins — we work from the data the ERP already produces and change the way the work is done, from inside your operation.

Our consultants hold the four skills below. We combine whichever of them a given optimization calls for.

There are only three ways to raise operating margin: take cost out of cost of sales, out of selling expenses, or out of general and administrative expenses. Cost of sales is where ERP is already strong, and where purchasing has been negotiating unit prices for years. That leaves SG&A — selling, general and administrative expenses — where cutting spend by just 1% of revenue contributes substantially to operating profit. In theory, cutting SG&A by 1% of revenue — JPY 1bn on JPY 100bn of revenue — falls straight to operating profit. Break SG&A into line items and there is no shortage of places to optimize. What is hard is finding them through a round of interviews every few years. We find them because we are the ones doing the work; we propose them, and we see them through.

The ITER SAP Activate and operations standard

METHODOLOGY

Whether an ERP implementation succeeds depends less on the calibre of the individuals than on whether there is a delivery standard behind them. SAP Activate is close to a waterfall model: deliverables are produced in a chain, each one depending on the last, so who (the workstream) has to produce what (the deliverable) by when (the quality gate) has to be agreed before the project starts. Checking the deliverables at each gate is what makes it safe to move to the next phase.

On top of SAP Activate we have defined 9 quality gates (QG), 72 tasks and 120 standard deliverables, each with a reference template. Because passing a gate is defined as 'the deliverable is finished', progress stops being a matter of opinion and becomes a count. The same idea carries into live operations: 40 menu items, an agreed split of who does what, and a monthly count to check quality.

SAP Activate, the ITER way

The six SAP Activate phases are mapped to ITER's nine quality gates, with 72 tasks spread across nine workstreams. Gates run across the chart; workstreams run down it.

MESSAGE

Between the reliability of Japanese cars and appliances and the reach of Japanese games and animation, there are far more people around the world who are drawn to Japan — who have been hearing and speaking Japanese since childhood — than we in Japan tend to imagine. People like this — fluent in Japanese, English and their own first language — tend to find their way into trade and shipping, into logistics work of that kind. Others put the same ability to work in the finance functions of companies with sites all over the world.

Inside Japan, the picture is the opposite. People who can work hard in Japanese, English and a third language are no longer on the hiring market at all, and Japanese companies are struggling with it. ERP is one of the places where this bites. As corporate data and applications keep moving to the cloud and to AI, on-premise ERP used only by the head office in Japan will disappear. Moving to a cloud ERP shared by every site worldwide is not a question of if. But taking in the processes of both the Japanese head office and the overseas subsidiaries, across several languages, and then redesigning them around a cloud ERP, is not a small piece of work. And the pool of people who have actually done it is very small. That is where we started. Gather the multilingual people who understand this kind of work, scattered as they are around the world, organize them, and the shortage stops being a shortage.

We do the daily operational work alongside ERP users all over the world. When the sun crosses the date line, Japan opens first; then Asia, Europe and Africa; and by the time Japan has gone to sleep, North and South America are starting.
